Who This Is For
This system is built for Meta ads practitioners who are past the "testing" stage. If you're spending $5k–$10k per month, you probably have enough manual oversight to catch problems. But if you're at $5k–$10k per day—managing multiple ad accounts, running dozens of creatives simultaneously, or operating an agency across clients—manual monitoring simply doesn't scale.
Specifically, this is most valuable for:
- Media buyers at scale who can't afford to babysit Ads Manager around the clock
- Agency owners managing multiple client accounts where one vampire ad can blow a weekly budget overnight
- Performance creative strategists who want to understand why creatives work, not just which ones do
- In-house marketing teams who want governance without the friction of logging into Ads Manager for every decision
The core insight is simple: the faster you can identify and stop a bleeding ad, the less money you waste. This system compresses that reaction time from hours (or days) to seconds.
The Real Problem: Meta Gives You Numbers, Not Answers
Before getting into the system itself, it's worth understanding why this problem exists in the first place.
Meta Ads Manager is excellent at reporting what happened: impressions, clicks, spend, conversions. What it cannot tell you is why it happened. When a creative fails, the dashboard shows you a high CPL — but not whether that's because the hook didn't stop the scroll, the script didn't deliver on the hook's promise, the CTA was unclear, or the audience simply wasn't the right fit.
This gap matters enormously because creative is the primary lever in Meta ads performance. Audience targeting has become increasingly automated. Bidding strategy is largely handled by Meta's algorithm. What's left for a media buyer to control is the creative itself — and you can't improve what you can't diagnose.
Most teams respond to this by doing periodic manual reviews: pulling data into a spreadsheet, watching creatives one by one, writing subjective notes. It works, but it's slow, inconsistent, and impossible to do at any real scale. By the time you've finished the review, another bad creative has already burned through budget.
This system solves both problems simultaneously: it flags underperformers automatically and layers in AI-generated qualitative analysis so you know not just that an ad is failing, but likely why.
How the System Works: The Output First
The best way to understand the system is to start with what you actually receive. On whatever cadence you set — weekly for most accounts, every 5 hours for very high-spend — a structured Slack message arrives in your channel. It's divided into two sections.
The first section shows your top performers by CPL for the period:

Each top performer also includes an AI-generated note on why it's likely working — referencing the hook, script structure, and visual approach. This is qualitative signal you can't get from the numbers alone.
The second section surfaces underperformers flagged for action. Any ad spending above a benchmark CPL threshold (by default, 44% above the account average) appears here with a one-click pause button:

The benchmark threshold is calculated dynamically each run — it's not a static number you set once. The system computes the average CPL across all ads that have spent above the minimum threshold, then flags anything significantly above that average. As your account performance improves or degrades over time, the benchmark adjusts accordingly.
You can pause individual ads, or hit [Pause All Underperformers] to stop everything flagged in one action. Either way, you get an immediate confirmation in Slack:

No Ads Manager login. No hunting through campaign structures. The decision and the action happen in the same place.
The Architecture: Five Workflows, One System
Under the hood, this is built as five separate n8n workflows that each handle a distinct responsibility. Separating them this way is intentional — each workflow can run on its own schedule, fail independently without breaking the others, and be debugged in isolation. This is a core principle of reliable automation design: keep each component doing one thing well.
Workflow 1: The Fetcher — Pulling Performance Data
The Fetcher is the data foundation everything else depends on. It connects to the Meta Marketing API on a schedule and pulls 7-day performance data at the ad level — not campaign or adset level, but individual ads. This matters because creative performance is measured at the ad, and aggregating up to the campaign level obscures which specific creatives are working.
Beyond the standard Meta metrics (spend, impressions, leads, outbound clicks), the Fetcher calculates two custom engagement metrics that Meta doesn't surface natively: Hook Rate and Hold Rate. These are derived from video view data and are covered in detail in the next section. The processed data lands in a Google Sheet that acts as the shared database for the whole system.
One important design choice: the Fetcher deletes old data before each run and starts fresh rather than appending. This keeps the analysis focused on the current window rather than accumulating stale records over time.
Workflow 2: The Archive — Preserving Creatives Before They Expire
This workflow solves a problem most advertisers don't realise they have until it's too late: Meta's video URLs expire within 6–12 hours. If you want to review a creative from three months ago, the link is dead. Your performance data exists, but the creative itself is gone.
The Archive workflow runs alongside the Fetcher and mirrors every live ad's video file to
permanent storage on Cloudflare R2. For each new ad it hasn't seen before, it traverses Meta's
nested data structure (ad ID → creative ID → video ID) to locate the video file, downloads it,
uploads it to R2 with a permanent public URL, and logs the result in a separate Google Sheet
alongside a status field set to pending analysis.
Over time, this creates something genuinely valuable: a permanent vault of every creative you've ever run, still watchable, with its performance data attached. This becomes the raw material for creative strategy in a way that ephemeral Meta URLs never could.
Workflow 3: The Transcriber — AI Creative Analysis
The Transcriber runs daily and processes any archived ads still marked as
pending analysis. For each one, it sends the video file to Google's Gemini Vision
API with a structured prompt that asks for a specific breakdown: what happened in the first
3 seconds (the hook), what was said (transcript), what the viewer was looking at (visual
purpose), and a hypothesis on why the creative might be succeeding or failing (remarks).
The structured prompt is important here. Left to its own devices, an AI will generate a narrative description. What you actually want is consistent, comparable metadata that you can read quickly across many ads. By enforcing a fixed output format, the results land cleanly back into the Google Sheet and become searchable, filterable, and useful for pattern analysis across your whole creative library.
One practical constraint: Gemini's free tier processes 20 videos per day. For accounts launching a handful of new creatives weekly, that's plenty. For high-volume creative testing with 50+ new ads per week, a paid API plan becomes necessary.
Workflow 4: The Strategist — Generating the Slack Report
The Strategist is where the two data streams merge. It pulls the quantitative performance data from the Fetcher's sheet and the qualitative creative analysis from the Transcriber's sheet, joins them on ad ID, and filters out any ads that haven't yet spent a minimum threshold (typically $50). This spending floor prevents newly launched ads from being flagged before they've had a fair chance to prove themselves — accounting for Meta's attribution lag and learning phase.
The merged dataset goes to Gemini with a prompt that asks it to identify the top performers, identify the underperformers above the CPL benchmark, and format the entire output as Slack Block Kit JSON with interactive button elements. The resulting JSON gets posted directly to your Slack channel via webhook, appearing as the structured report with clickable pause buttons.
The key insight in this workflow is that you're combining two types of signal that are usually siloed. Numbers tell you what's happening; creative analysis tells you why. Together, they let you make faster, better-informed decisions — and they give you the language to brief your creative team on what to make next.
Workflow 5: The Executioner — Closing the Loop
The Executioner is the simplest workflow but perhaps the most satisfying. It's a webhook
listener that sits waiting for Slack button click payloads. When you press [Pause Ad] in Slack,
Slack sends a POST request to the webhook URL with a payload that includes the ad ID embedded
in the button's action value. The Executioner extracts that ID, makes a single API call to
Meta (POST /{ad_id} with {"status": "paused"}), and sends the
confirmation message back to Slack.
The whole round-trip from button press to confirmed pause takes about 2–3 seconds. More importantly, every action is logged — the Slack message history gives you a complete audit trail of who paused what, and when.
Two Metrics Meta Doesn't Show You
The Fetcher calculates two engagement metrics that are absent from standard Meta reporting but are highly diagnostic for video ad performance.
Hook Rate: Are You Stopping the Scroll?
Formula: 3-second video views ÷ impressions
Hook Rate measures what fraction of people who were served your ad actually stopped scrolling to watch it. A low hook rate means your opening frame — the thumbnail, the first line of copy, the first visual — isn't compelling enough to interrupt someone's feed behaviour. The ad is being seen but immediately passed over.
This is diagnostic before CPL can even be measured. If your hook rate is very low, the creative isn't getting watched regardless of how good the rest of it is. Improving hook rate is often the highest-leverage intervention available — because everything downstream (script quality, offer clarity, CTA) only matters to people who actually watch.
Hold Rate: Are You Keeping Attention After the Hook?
Formula: 15-second video views ÷ 3-second views
Hold Rate measures what fraction of people who started watching continued past 15 seconds. A high hook rate with a low hold rate tells a specific story: the opening worked, but the creative didn't deliver on its implicit promise. The viewer was intrigued enough to stop, then left when the content didn't hold up.
Together, hook rate and hold rate let you diagnose creative failures with much more precision than CPL alone. A high CPL could mean the hook failed (nobody watched), the script failed (they watched but didn't convert), or the offer failed (they understood but weren't interested). These two metrics narrow that down considerably.
The Creative Intelligence Layer: Building a Permanent Vault
Stopping underperforming ads is the immediate value. But there's a longer-term compounding benefit that takes a few months to materialise.
Every ad that runs through this system gets permanently archived and AI-analysed. The result is a structured record of every creative you've ever run:

After six months of running ads, you'll have a searchable library of what worked and why — winning hook angles, scripts that consistently convert, visual styles that resonate with your audience, and patterns you'd never spot from a single campaign review. That dataset can be fed back into AI to generate creative briefs, dramatically improving the starting quality of new creative production.
Most agencies don't have this. They have performance data, but it's divorced from the creative itself. This system keeps them connected.
Why n8n — and Not an AI Agent?
There are tools that can interact with the Facebook Ads API through natural language — you describe what you want, an AI agent interprets it and executes. It sounds appealing, but for ad account management specifically, I'd argue it's the wrong tool for this job.
The core issue is consequence asymmetry. A misinterpreted command in most software applications is an inconvenience. A misinterpreted command against a live ad account — scaling the wrong adset, pausing a campaign that was actually performing, changing targeting — is real money gone. The cost of an error is too high to tolerate the probabilistic nature of LLM interpretation.
There's also the matter of security. A Facebook access token with spend permissions is essentially a financial credential. With n8n, I control every node and know exactly what data is transmitted where. There's no ambiguity about whether an AI might log that token in an error message or pass it somewhere unexpected.
Finally, n8n workflows are fully auditable. They do exactly what you programmed them to do, every time. When something goes wrong — and it will, eventually — you can trace it node by node. That kind of determinism is valuable when you're touching live ad infrastructure. This is precisely why boring, predictable automation often beats AI-driven alternatives in high-stakes operational contexts.
Limitations to Understand Before You Build This
No automation system is without trade-offs, and it's worth being honest about where this one has edges.
Attribution lag is real. Meta can take 24–72 hours to fully settle conversion data, particularly for view-through conversions. An ad that looks like it has zero leads at the time of the report may actually have conversions still being attributed. The spending floor (filtering out ads below $50–$100) provides some protection against this, but it's not a complete solution. High-frequency cadences (every 5 hours) carry more risk of false positives than weekly reviews.
The Meta API isn't static. Meta deprecates API versions and changes field names periodically. Any workflow that calls the API directly needs monitoring and occasional maintenance. Using versioned endpoints and setting up error alerting in n8n mitigates this, but it doesn't eliminate it.
Google Sheets has a ceiling. For accounts running 10–50 active ads, Sheets works fine as the data layer. For high-volume accounts with hundreds of ads cycling through regularly, you'll hit performance limitations. Migrating to a proper database like Supabase is the natural next step at that point — but Sheets is the right starting point because it's simple, requires no additional authentication, and is easy to inspect visually.
Gemini's API costs scale with volume. Processing takes 30–60 seconds per video and the free tier handles 20 videos per day. For most accounts this is plenty, but heavy creative testing operations will need a paid plan. The API cost is almost always negligible relative to ad spend at these volumes.
Where This Goes Next
The five-workflow system described here is the foundation. The logical extensions aren't complicated to build once the foundation is in place — they're just additional Slack buttons and API calls.
The most immediately useful addition is budget scaling for top performers: a button in the Slack report that increases the adset budget by 10–20% for winning creatives with the same one-click experience as pausing. The workflow is essentially the same as the Executioner, with a different API call.
Beyond that, the creative vault becomes an input layer. Once you have a library of winning hooks, scripts, and visual styles indexed against performance data, you can send that context to an AI and ask it to generate a creative brief for your next production. You're not guessing at what might work — you're iterating on what has demonstrably worked, with the reasoning preserved.
The longer-term vision is integrating with video generation tools (Runway, Kling, Veed) to close the loop entirely: brief → generate → upload → launch, all from a single Slack interaction. The infrastructure for the governance side already exists. The generation side is where the tooling is still maturing.

Final Thoughts
This automation won't replace good media buying judgement. Understanding Meta's auction dynamics, audience strategy, and offer positioning still matters — the system can't fix a fundamentally broken offer or poor targeting.
What it does is remove the most expensive failure mode in high-spend ad operations: the situation where a bad creative runs unchecked because nobody was watching. It surfaces problems fast, gives you the context to understand them, and lets you act immediately from wherever you are.
If you're spending serious money on Meta ads, the cost of building this is a rounding error compared to what a single vampire ad can consume in 48 hours. Build the safety net before you need it — that's the whole point.
